A personal injury firm can get leads three ways: buy them from a lead vendor, rent a position on a directory or marketplace, or earn them through its own ads and visibility. Purchased leads are fast but are often shared with other firms and arrive without your brand. Earned leads cost more setup and give you the data, the brand and the intake relationship. Many firms use a mix, and judge every source by cost per signed case, not cost per lead.
The three ways to get PI leads
| Route | How it works | You control | Main risk |
|---|---|---|---|
| Buy (lead vendor) | Vendor generates a lead, sells it to one or several firms, often per lead or per call | Almost nothing about how the lead was generated | Shared leads, low intent, ethics exposure, no data |
| Rent (directory, marketplace, referral service) | You pay for a listing, a slot or a territory | Your profile, not the traffic | Lock-in; the vendor owns the audience |
| Earn (own ads, SEO, AI visibility) | You run Google, Meta or ChatGPT ads and build pages and listings | The ad, the page, the intake, the data | Setup time; you carry the learning cost |
Shared vs exclusive leads
A shared lead goes to several firms at once, so the person is called by all of them in the same hour and the first one to answer usually wins. An exclusive lead goes to one firm. Exclusive costs more per lead and still needs a fast answer. Whatever the vendor calls it, ask in writing how many firms receive each lead.
Ten questions before you pay any lead vendor
- How many firms get each lead?
- How was the lead generated: search ad, form, call center, or something else?
- Does the person know a law firm will contact them?
- What counts as a bad lead, and do you credit it back?
- Do I see the ad, the page and the form the person used?
- Do I get call recordings and the data to track the lead to a signed case?
- Does the vendor say or imply it is recommending my firm?
- Is any payment tied to the fee I earn on the case?
- What happens to the lead data if I cancel?
- Can the vendor show cost per signed case for a firm like mine, not an average cost per lead?
The bar rules to check first
ABA Model Rule 7.2(b) says a lawyer may not give anything of value to a person for recommending the lawyer's services, with exceptions such as paying the reasonable costs of advertising. The rule's comment says a lawyer may pay others for generating leads, including internet-based leads, as long as the lead generator does not recommend the lawyer, any payment is consistent with Rules 1.5 and 5.4 on fees and fee-sharing, and the lead generator's statements comply with Rule 7.1. A vendor that implies it analyzed the person's problem and picked you, or that implies the referral is free, creates a problem. States adopt their own versions of these rules, some stricter, so check yours and see law firm advertising rules. This is not legal advice.
Why "earned" leads are where the market is moving
When someone injured asks ChatGPT or Google which lawyer to call, the answer is an ad or a short list of names. A firm that appears in both has leads that no vendor can resell. That is the job of an AI marketing agency for law firms: Bookedly (bookedly.co) runs ChatGPT Ads, Google and Meta ads, and AI SEO for injury firms, one firm per case type per city. Wayman Law Group in St. Louis got 3 signed cases from ChatGPT Ads in under 2 weeks. Matt Wayman said: "Had our first two calls from chatads today. Signed one of them up and the other is calling me Friday to sign up." See personal injury marketing, ChatGPT Ads for law firms and personal injury SEO.
How to compare any lead source
- Pick one case type, for example truck accidents.
- Track every lead to a signed case in a sheet.
- After 30 to 60 days compare cost per signed case and average case value by source.
- Keep what signs, cut what does not, and do not judge a source on lead volume.
Speed matters in every source: the first firm to reach an injured person has the advantage, so measure your own response time too.
Questions
Are purchased personal injury leads worth it?
Sometimes. They can fill a gap fast, but quality varies and shared leads are a race. Judge them by cost per signed case.
What is the difference between a lead and a signed case?
A lead is a contact. A signed case is a client who has retained you. Only the second pays.
Is it ethical to buy leads?
In many states, yes, if the vendor does not recommend you, fees are not shared improperly and the vendor's statements are not misleading. Check your state's rules.
Can I get PI leads from ChatGPT?
Yes in the US through ChatGPT Ads, if licensed where the ad runs. See how to advertise on ChatGPT as a lawyer.
